Google's help page says at least 12 testers must be opted in when you apply for production access, and they must have been opted in "continuously for at least 14 days." Opting out and back in only counts if the 14 days are consecutive. So the plan is simple: get 12 people in, keep them in, and use the time.

Before day 1
- Build uploaded to the closed track and the test live.
- Tester list ready, accounts checked (see Google account for testers).
- A feedback link ready, see private tester feedback.
- A log started (template below).
Day 1: setup
- Send the invite with the opt-in link, a feedback link and two or three tasks.
- Ask each person to confirm they can see and install the app.
- Note who opted in and when.
- Recruit a few more than 12 so a drop-out does not reset your timeline, see how many extra testers.
Days 2-3: first contact
- Check that everyone installed. Chase the quiet ones politely.
- Read first feedback. Fix blockers fast.
Days 4-10: mid-test check-ins
- Every few days, send a short message with one new task, not a nag.
- Check your opt-in count. If someone opted out, replace them immediately.
- Ship fixes in new builds and tell testers what changed.
- Add each piece of feedback and each change to the log.
Days 11-13: final stretch
- Ask the open questions you still need answered.
- Re-check that 12 or more testers are opted in.
- Write the summary of what you learned and changed.
Day 14 and after
- Confirm 14 consecutive days are complete, then apply. See answering the production access form.
- Thank the testers.
